VRIO Analysis Canvas
Assess resources and capabilities using VRIO framework for competitive advantage
The problem this canvas solves
Not all capabilities are strategic assets. The VRIO framework (Valuable, Rare, Inimitable, Organized) is a good and simple aid to quickly assess which of your assets and capabilities can ground a transient competitive advantage in the ecosystem you are exploring.
When to use it
Run a quick VRIO analysis while identifying leverageable assets and moats (exploration step 3). Assets that pass the test are added to the Ecosystem Scan beside the related entity or action, in the right layer - informing the choice of which arena to focus on.

Assets and capabilities list
All the assets and capabilities judged relevant, collected first - e.g. through collaborative brainstorming.
The Question of Value
Is the firm able to exploit an opportunity or neutralize an external threat with the resource/capability?
The Question of Rarity
Is control of the resource/capability in the hands of a relative few?
The Question of Imitability
Is it difficult to imitate, with a significant cost disadvantage for a firm trying to obtain or duplicate it?
The Question of Organization
Is the firm organized, ready, and able to exploit the resource/capability?
How to use it
List all relevant elements of value, then submit each item, one by one, to the four questions as a sequential gate.
Steps
- List — List all the assets and capabilities judged relevant, ideally in collaborative brainstorming sessions.
- Value, then Rarity — Submit each item to the Question of Value first, then Rarity - an asset must be valuable before it can be rare.
- Imitability — Test surviving assets for imitability - would duplicating them impose a significant cost disadvantage on a competitor?
- Organization — Ask whether you are organized, ready and able to exploit the asset - maybe in a platform strategy.
- Transfer to Ecosystem Scan — Add all VRIO-qualified assets to the Ecosystem Scan beside the related entity or action, in the right layer of the triangle.
Tips
- Run the four questions strictly in sequence - an asset that passes 'I' must already have passed 'V' and 'R'.
- Look for assets at every layer: user cohorts you can reach (top), facilitating activities you can perform (middle), technologies and infrastructures you own (bottom).
- The point is decision support: assets plus moats guide the choice of which arena (or sub-arena) to focus on.
- What you end up with: VRIO-qualified assets positioned on the Ecosystem Scan, and greater awareness of your strengths to guide arena selection.
